Surfaces messed up after merge fitted figure geometry

I'm stuck. If anyone can help me out, I'd appreciate it. I've been trying to kit bash a rigged prop, but no matter what I try, when I merge fitted figure geometry the surfaces of the most important geometry smooth out and contort. Nothing I've tried will stop it from happening or fix it after the fact.
I'm attaching an image of the item pre and post merge to show exactly what I mean. On the right, is the item before. On the left, the item after.
Please help. Thanks

Is the model SubDed (does it have options under Mesh Resolution in the Parametrs pane)? If so you would want to use the Geometry Editor in Edge mode to seelct thee dges of the gem and then give them a fairly high weight, so they don't smooth.
